Customer Success Manager: Onboarding, Adoption, Retention and Expansion

Customer Success becomes dependable when post-sale activity is connected to customer-side evidence, clear decision rights and bounded action. A kickoff, training session, positive meeting or account-health label may be useful, but none of them alone proves that a customer achieved value, will renew or wants to expand. This course develops the operating discipline needed to move from an accepted commercial handoff through onboarding, adoption, value review and renewal readiness without overstating evidence or taking another function's authority.

The course follows Asterline Workspace, an entirely fictional business-to-business workflow software provider, and its fictional customer Cedar & Vale Components. Across twenty lessons, learners make twenty distinct professional decisions and create twenty original artifacts. A separate applied capstone reconciles them into the MTF Customer Lifecycle Evidence Portfolio without becoming an additional artifact, commercial forecast, implementation plan, support diagnosis or promise of customer outcomes.

Who this course is for

The course is designed for professionals who coordinate post-sale outcomes, evidence and cross-functional action, including:

Applied learning: build the MTF Customer Lifecycle Evidence Portfolio

Every core lesson develops a different Asterline case scene, explains the decision and its evidence, provides an original reusable template and shows the same template completed with fictional case facts. Each lesson also includes model-agnostic AI Practice for evidence diagnosis, artifact construction and self-assessment. AI is used to organize, compare and challenge supplied material; it is not treated as customer evidence, authority, causal proof or a commercial decision.

Across four modules, you will create twenty connected artifacts covering the Customer Success mandate, handoff acceptance, outcomes, stakeholders, onboarding, first value, adoption signals, interventions, enablement, explainable risk, value evidence, customer reviews, renewal readiness, risk response, expansion handoff, account prioritization, scaled touchpoints, account insight, governed AI and portfolio assembly.

The separate capstone does not ask you to paste twenty files together. You freeze their accepted versions, reconcile stable account, outcome, workflow, signal, risk, action and source identifiers, expose contradictions and test the route from evidence to decision. Weak source artifacts are revised at their owning lesson rather than hidden by a polished executive summary.

Curriculum

Module 1 — Post-Sale Foundations and Onboarding Decisions

  1. Define the Customer-Success mandate and decision rights — create the mandate and decision-rights map.
  2. Accept, qualify or return the commercial handoff — create an accepted-handoff and exceptions record.
  3. Translate customer intent into evidenceable outcomes — create an outcome and assumptions brief.
  4. Map stakeholders, responsibilities and engagement evidence — create a stakeholder authority and engagement map.
  5. Design onboarding readiness and the first-value path — create an onboarding readiness and milestone plan.

The first module establishes scope and authority before activity begins. Learners identify who prepares, coordinates, executes, reviews, approves and remains accountable; preserve unresolved scope; define observable customer-side results; map stakeholder authority; and route implementation, Support, Product, commercial, legal and privacy questions to the correct owners.

Module 2 — Adoption Evidence and Explainable Risk Decisions

  1. Confirm first value with evidence — create a first-value evidence tracker.
  2. Define trustworthy adoption signals — create an adoption signal dictionary and quality notes.
  3. Diagnose an adoption gap and choose one testable intervention — create an adoption diagnosis and intervention record.
  4. Coordinate stakeholder enablement and change — create a stakeholder enablement and change plan.
  5. Triage account risk with explainable multi-signal evidence — create an explainable customer risk and health register.

The second module separates activity from result and signal from interpretation. Learners retain source, date, group, definition and limitation; avoid combining unlike teams; make contradictions visible; and choose bounded next steps without turning a health label into a prediction of renewal or a diagnosis of technical cause.

Module 3 — Value Review, Retention and Authorized Expansion Handoffs

  1. Build a traceable customer value evidence ledger — create a source-linked value evidence ledger.
  2. Facilitate a decision-led customer value review — create a customer value review decision pack.
  3. Prepare renewal readiness without forecast authority — create a renewal-readiness evidence brief.

The third module makes the difference between evidence preparation and consequential authority explicit. Learners preserve current-value limitations, customer acceptance, renewal evidence and unresolved risks. They do not infer purchase intent, create an opportunity, set price, promise product fit, negotiate, forecast or contact new stakeholders without an authorized path.

Module 4 — Scaled Practice, Account Insight and Governed AI Integration

  1. Prioritize account work with evidence and capacity constraints — create an evidence-led account work queue.
  2. Design a bounded digital Customer Success touchpoint — create a scaled-touchpoint decision record.
  3. Close an account insight and route the broader theme — create an account insight closure and theme handoff.

The final module develops scalable work without converting automation into unreviewed customer action. Learners prioritize with stated capacity and evidence freshness, design safe digital touchpoints, close account-level insight separately from broader Product or operational themes, and keep prompts, outputs, rejected suggestions and human review traceable.

Separate Applied Capstone

Assemble the MTF Customer Lifecycle Evidence Portfolio. Reconcile the twenty lesson-owned artifacts and complete a consistency review of the fictional Asterline case. The capstone checks identity, chronology, evidence meaning, authority, uncertainty, handoffs and revision history. It introduces no additional professional artifact and ends with an unresolved-evidence list, executive decision index and learner self-assessment.

How the course works

The course is 100% online and self-paced. It can be completed within one month, depending on your pace and the depth with which you complete the practical assignments. A useful rhythm is one module per week followed by the applied capstone, but learners can adapt the schedule to their availability.

The Asterline chronology runs continuously from handoff through onboarding, first value, uneven adoption, a changed signal definition, an open Support theme, renewal readiness and an adjacent-value hypothesis. The learner must preserve what was observed, what a customer reported, what was estimated, what remains unknown and which owner can decide next.

You can use the supplied fictional case throughout the course. If you adapt an artifact to a workplace context, use only sanitized information that you are authorized to handle. Never place credentials, personal data, contracts, recordings, restricted notes, confidential customer evidence, privileged advice or non-public product information into an unapproved AI service.

AI-supported practice and self-assessment

AI Practice is model-agnostic and bounded to preparation work. It can help classify supplied records, identify missing fields, compare versions, challenge an evidence statement or draft a structured artifact. Every prompt retains the company, situation, case evidence, decision, stakeholders, available evidence, measures, feasible levers, known risks and evidence cut-off.

The learner verifies every retained statement against accepted evidence. Consequential conclusions require the named human owner. A high rubric score does not certify value, adoption, retention readiness, renewal intent, expansion demand, commercial fit or a future customer outcome.

Certificate

After completing the learning activities, learners can access the MTF Institute course-completion certificate and MTF Student ID from the final learning-platform section.
