**Resource type:** role sop operating playbook
**Evidence geography:** United States, United Kingdom, Canada, Australia and India
**Evidence scope:** Structured purposive sample of 56 verified current franchise field-support roles across five countries, with 3 provisional and 15 recently closed roles retained only as separate context; observed 12 October 2026, not a representative labour-market prevalence estimate.

**Role:** First-line franchisor-side franchise business consultant, field consultant or operations-support colleague with an assigned franchisee portfolio. **Evidence scope:** A structured, purposive sample of 56 current roles in the United States, United Kingdom, Canada, Australia and India, reviewed 12 October 2026. Restaurant and food roles form 40 of the 56 records, so the model describes transferable support work rather than a measured industry-wide norm. **Author:** MTF Institute. **Source relationship:** [Five-country vacancy study](https://mtfinstitute.com/insights/franchise-field-roles-five-country-vacancy-study-2026/), [international current-change analysis](https://mtfinstitute.com/insights/international-franchise-field-support-changes-2026/) and the separate [U.S. current-change analysis](https://mtfinstitute.com/insights/us-franchise-field-support-changes-2026/).

This evidence-derived standard operating procedure (SOP) helps a portfolio-support colleague move an owner concern or performance signal from first notice to a documented, checked outcome. It is a model for adaptation to the actual franchise agreement, brand standards, delegated authority and approved systems. Its core habit is simple: establish the facts, ask the owner what is happening, choose a proportionate action together, identify who owns it and return to check whether it worked.

## Purpose, scope and decision rights

Use this playbook for routine owner questions, performance reviews, field or virtual visits, agreed improvement plans, approved change rollouts and follow-up after a specialist handoff. A first-line consultant can observe, analyze, ask, advise, coach, recommend, document and request help through an approved route. The franchisee or authorized local manager ordinarily makes its own operating decisions within the actual agreement and system rules. The consultant records a recommendation as a recommendation unless a specific delegated power says otherwise.

The role does **not** acquire authority from this model to declare a contractual breach, order staffing or payroll changes, approve a new data or AI vendor, make a material commercial promise, publish a financial-performance claim or terminate a relationship. Send such matters to the person or function actually authorized by the employer. Senior roles may have additional delegated powers; confirm them in the current local authority matrix before acting. Vacancy evidence supports relationship management, performance review, coaching, action planning and cross-functional handoffs, while often leaving exact authority unstated ([Denny's](https://careers.dennys.com/global/en/job/R09434/Franchise-Business-Consultant), [Pret UK](https://pret.wd3.myworkdayjobs.com/en-US/PretCareers/job/UK-Support-Centre----London/Franchise-Business-Consultant_JR96-1), [Pet Valu Canada](https://petvalu.wd3.myworkdayjobs.com/en-US/External_Career_Site_Pet_Valu_Canada/job/Franchise-Business-Consultant---ON-North_R25845), [Little Caesars](https://ilitch.wd5.myworkdayjobs.com/en-US/LC/job/Remote-Florida-LCE/Franchise-Business-Consultant_R9119)).

### Local employer fields to complete before use

The portfolio manager should supply or approve these fields. An unfilled field is a prompt to ask, not permission to improvise.

- **[Local employer field: assigned portfolio, territory, named owner contacts and backup contact.]**
- **[Local employer field: current agreement, operations manual, brand standards and version-controlled visit or audit checklist.]**
- **[Local employer field: delegated decision rights, approval limits, authorized signatories and escalation contacts.]**
- **[Local employer field: approved customer relationship management (CRM)/case record, finance/point-of-sale (POS) or operating reports, document store and permitted communication channels.]**
- **[Local employer field: indicator definitions, comparison cohorts, source refresh frequency and materiality thresholds.]**
- **[Local employer field: visit, review and response cadence; travel and remote-contact rules.]**
- **[Local employer field: safety, safeguarding, worker, privacy, cyber, agreement and reputation incident routes and required response times.]**
- **[Local employer field: data access, retention, sharing, AI-use and cross-border transfer rules.]**
- **[Local employer field: action-plan approval, closure and re-open criteria.]**

Apply the current country and sector route in those fields. For example, franchise-disclosure and employment/privacy issues in Canada can depend on province; Australian franchisor workplace responsibilities cannot be dismissed by a blanket assumption; and India has staggered data-protection commencement. The country-specific sources and limits are mapped in the [five-country study](https://mtfinstitute.com/insights/franchise-field-roles-five-country-vacancy-study-2026/). A support colleague logs an issue and refers it to authorized specialists rather than interpreting law for an owner.

## Roles, inputs and outputs

**People in the workflow**

- **Portfolio consultant:** owns the case record, fact check, owner conversation, action follow-up and internal coordination within delegated scope.
- **Franchisee owner or authorized local leader:** supplies local context, chooses and carries out agreed operating actions, and flags constraints or disagreement.
- **Portfolio manager:** resolves priority conflicts, approves exceptions or escalations within their authority and reviews overdue or disputed cases.
- **Specialists:** operations, training, finance, marketing, technology, real estate, HR, safety, privacy or legal colleagues act within their own remit when referred.

**Inputs** are an owner request or complaint; a scheduled review; a current performance report with definitions and period; a visit observation under an approved checklist; a launch or change notice; and the current case history. Check access and source dates before using personal or financial data. An automated alert or vendor-generated score is a prompt to investigate, not a diagnosis. The movement toward connected franchise CRM, visit and action records is a product direction in current U.S. sources, not proof of measured adoption across the five countries ([IFA/ClientTether announcement](https://www.franchise.org/2026/09/clienttether-to-acquire-frantelligence-uniting-franchise-crm-leadership-with-ai-native-franchise-management-software/)).

**Outputs** are a dated issue/review record, evidence and uncertainty notes, the owner's account, a working cause hypothesis, the applicable standard or target, an agreed action with owner and due date, any specialist handoff, a follow-up result and an explicit closure or re-open decision. Do not turn a spreadsheet, dashboard or visit checklist into an undocumented instruction to the franchisee.

## Trigger-to-close workflow

Use one case or review record for the ordinary operational cycle, with access limited to colleagues and the owner as the employer permits. A worker-treatment concern or other restricted matter needs its own approved confidential record and channel. Do not place even the existence or routing status of that separate matter in the ordinary portfolio record unless the authorized confidential team permits a specific disclosure.

1. **Capture the trigger.** Record who raised it, the franchise unit or portfolio, time, contact route, owner request or indicator, and the next promised response. If the report suggests immediate harm, follow the local incident route before continuing with routine analysis. **[Local employer field: case ID and triage categories.]**
2. **Triage and protect.** Check whether safety, safeguarding, worker treatment, personal data, cyber, contract interpretation, disputed brand obligations or a material commercial promise is involved. Route each issue to the named authorized function. Record a worker-treatment referral only in the restricted people channel, separate from the ordinary portfolio case; do not expose its existence to operational or owner audiences without the confidential team's permission. Share only the information permitted by the local policy. **[Local employer field: escalation matrix and time limits.]**
3. **Verify the signal.** Identify the source, reporting period, unit/cohort definition, freshness and possible missing data. Compare like with like; distinguish an observed variance from its possible causes. If the approved standard or data definition is unclear, stop the comparison and request clarification. The role evidence repeatedly asks consultants to read performance and operational signals rather than rely on assertion ([Empower/Conserva](https://job-boards.greenhouse.io/empowerbrands/jobs/5399888008), [Ideal Siding Canada](https://ideal-siding-corporate.careerplug.com/jobs/3593437/apps/new)).
4. **Listen to the owner.** Ask what changed, what has already been tried, what constraints exist and which customer, team or operating facts are missing from the report. Read back the issue in neutral language. Record the owner's view separately from the data and from your own hypothesis.
5. **Locate the applicable standard and decision owner.** Check the current approved manual, agreement, target or rollout instruction for this unit and country. Identify whether the next decision belongs to the owner, the portfolio manager or a specialist. If no valid standard exists, label the finding as an open question; do not create a rule.
6. **Choose a workable action.** With the owner, frame one or more actions that address the best-supported cause, specify who will do each, what help is needed, and what measure or observation will show progress. Confirm cost, staffing, access or system constraints and obtain required approvals. A coaching question and small test may be better than a broad instruction when the cause remains uncertain.
7. **Document and hand off.** Send a short action summary in the approved channel. Record the evidence, agreed action, owner, due date, specialist referral, decision requested, person receiving it and expected response. Ask the recipient to acknowledge ownership. The consultant retains responsibility for tracking the case even when another function owns a specialist decision.
8. **Check progress.** On the agreed date, compare the new result with the same definition and record what changed, what did not and any new explanation. Ask the owner whether the action was feasible and what unintended effect appeared. If the planned measure cannot be obtained, record a substitute only after approval and explain the difference.
9. **Close, continue or re-open.** Close an ordinary operational case when its agreed outcome and required operational approvals are complete under **[Local employer field: closure criteria]**. Otherwise name the next action, owner and date. Re-open if fresh evidence changes the cause, the issue recurs or an operational specialist returns a new decision. Send the owner only a suitable operational status and preserve that record under **[Local employer field: retention rule]**. A restricted matter follows its own confidential closure and disclosure rules, outside this owner-facing cycle.

## Cadence and review rhythm

The exact schedule comes from the employer and the portfolio's risk. Vacancies show daily contact in some roles, weekly or recurring training and owner follow-up, monthly operating reviews, quarterly reviews or audits and event-based launch support; they do not establish one universal timetable ([BASI India](https://in.linkedin.com/jobs/view/franchise-operations-manager-at-basi-pilates-india-4471312860), [iFixScreens](https://jobs.smartrecruiters.com/IFixScreens1/743999824512663-franchise-business-consultant), [Pret UK](https://pret.wd3.myworkdayjobs.com/en-US/PretCareers/job/UK-Support-Centre----London/Franchise-Business-Consultant_JR96-1), [Pet Valu Canada](https://petvalu.wd3.myworkdayjobs.com/en-US/External_Career_Site_Pet_Valu_Canada/job/Franchise-Business-Consultant---ON-North_R25845)).

- **Daily or each working day:** review assigned messages and due actions; triage urgent signals; verify fresh source dates; answer or acknowledge owners within **[Local employer field: response target]**; update records after meaningful contact.
- **Weekly or recurring:** hold planned owner coaching or virtual/field reviews; follow up due actions; align specialists and portfolio manager on blocked work; check whether records show an owner, a measure and a next date. **[Local employer field: review frequency and visit mix.]**
- **Monthly or quarterly:** prepare a comparable performance and operating review; inspect open-action age, repeat issues and source quality; agree a small number of priority changes with the owner; conduct an audit only if the approved process assigns one. **[Local employer field: review and audit calendar.]**
- **Event-driven:** openings, remodels, new franchisee onboarding, product/system rollouts, equipment issues, material deviations, complaints and leadership changes trigger a fresh case or adjusted review. Check readiness and the approved owner communication plan, coordinate named specialists and return after launch to verify. **[Local employer field: event triggers and readiness sign-off.]**
- **Annual planning when assigned:** support owner goals, budget assumptions and portfolio priorities using the actual employer process; do not treat the annual plan as a substitute for routine action follow-up. **[Local employer field: planning calendar and approval route.]**

## Decision, handoff and exception rules

Use these questions before making a recommendation or escalating:

- **Is the fact reliable?** If dates, cohort or definitions differ, repair the comparison or note uncertainty before proposing a cause.
- **Who can decide?** The owner may decide local operating actions; the franchisor may set approved system standards; specialist or manager authority depends on the actual employer matrix. Never infer power from a job title alone.
- **What is the smallest useful next action?** Choose a reversible test, training support or approved plan step where possible; name the measure and review date.
- **Who must know?** Share with the owner and approved internal recipients; use the minimum necessary details for personal, employee, financial or incident information.
- **What if the owner disagrees?** Record the disagreement fairly, ask what evidence would resolve it, and involve the portfolio manager if the standard or requested action is disputed. Do not reword dissent as agreement.

For an **ordinary operational specialist handoff**, send the case reference, unit and contact, issue and timing, verified facts with source dates, owner's account, applicable standard if known, urgency under the local matrix, decision or help requested, requested response date and a named return contact. Record acknowledgment, the specialist's decision, any conditions and only the message the owner is permitted to receive under that route. If no acknowledgment arrives by **[Local employer field: escalation clock]**, follow the backup route. A referral is complete only when ownership and next contact are clear. A restricted worker matter uses its separate people-channel procedure and disclosure decision, not this operational handoff.

For an **exception**, keep the original finding visible and state why the normal workflow could not be followed. Examples include unavailable data, a closed location, an owner who cannot be reached, a contested report, a temporary system outage or a safety incident. Name the temporary control, approval holder, next check and record location. Never backfill a missing approval or call an unverified result “resolved.” Current technology discussions make source-to-action traceability useful, but a tool's claimed capabilities do not establish a new employer workflow or outcome ([international current-change analysis](https://mtfinstitute.com/insights/international-franchise-field-support-changes-2026/)).

## Records, quality and useful measures

Store the ordinary case, review, visit note and action plan in **[Local employer field: approved operational system and record category]**. A complete operational record can be read by the next authorized colleague without guessing: trigger, source and date; owner view; applicable standard; facts versus hypothesis; decision holder; action/owner/due date; relevant operational specialist handoff; follow-up evidence; status; and closure approval. Keep worker-treatment and other restricted records in their own approved channel with separate access, follow-up and retention rules; do not cross-reference them in the owner-facing record without authorization. Use current approved checklists, preserve version/date and avoid copying personal data into unapproved documents or AI services. **[Local employer field: access and retention rules.]**

Check quality by sampling records for source freshness, factual separation, a clear owner and due date, fair representation of the franchisee, acknowledged handoffs and a genuine result check. Managers can examine these process measures alongside unit outcomes; none by itself proves that the consultant caused a sales, margin or customer change:

- **Action follow-through:** proportion of agreed actions checked by their due date, with reasons for slippage.
- **Open-case aging:** cases past the locally set review or escalation date.
- **Handoff integrity:** specialist referrals with acknowledged owner, decision and return communication.
- **Evidence quality:** reviews with dated, comparable sources and explicit uncertainty where needed.
- **Repeat issue rate:** recurring findings over a defined period and comparable units.
- **Outcome signals:** the relevant approved sales, cost, margin, service, safety or training indicator, paired with contextual factors and a baseline. **[Local employer field: key performance indicator (KPI) definitions, periods, thresholds and data access.]**

If a metric worsens while action completion looks good, revisit the cause and the metric definition. If a metric improves but the owner reports a harmful side effect, do not close on the dashboard alone. The quality question is whether the agreed action was sensible, authorized, documented and checked.

## Reusable case and action model

Copy these fields into the approved employer system for an ordinary owner-support issue, retaining its actual permissions and required labels. Fill every field that matters to the case; use “unknown—owner to verify by [date]” rather than inventing a value. A confidential worker matter uses a different restricted record and does not appear in this model or its owner update.

| Field | Entry prompt |
| --- | --- |
| Case identity | **[Local employer field: case ID]**; unit/portfolio; contact; opened date; consultant |
| Trigger and priority | Owner request, scheduled review, visit or event; **[Local employer field: triage level and response time]** |
| Evidence | Source, report period, unit/cohort definition, refresh date, observed signal, missing data |
| Owner account | What the owner says changed; attempted responses; constraints; unresolved disagreement |
| Standard and authority | Current approved reference/version; decision holder; **[Local employer field: approval route]** |
| Working diagnosis | Fact; possible cause; what would confirm or disprove it |
| Action | Specific step; action owner; due date; needed support; approval; expected measure |
| Handoff | Authorized operational receiving function/person; exact question; sent/acknowledged dates; expected answer |
| Review | Follow-up date; same-definition comparison; owner feedback; unintended effects |
| Resolution | Closed, continued or re-opened; reason; approver if required; next contact; record location |

**Before sending:** Can the owner tell what happens next? Can a manager see which statement is evidence and which is a hypothesis? Can a specialist decide what is being asked? Can the follow-up use a comparable measure? If any answer is no, revise the record.

## Fictional worked example: Australian home-services franchise

An assigned portfolio consultant receives a message from the owner of an Australian home-services franchise unit. The owner says a recent increase in missed customer appointments is due to a new scheduling screen. The consultant opens a case in the approved record and acknowledges the request. The employer's local escalation matrix treats a safety issue as urgent, but none is reported; the consultant asks the owner to flag any incident immediately if that changes.

The consultant checks the approved appointment report for the preceding four weeks, its refresh date and the definition of “missed.” Two weeks used a different status code, so the raw week-to-week chart is not comparable. The consultant records that limitation, asks the reporting specialist for a corrected view and speaks with the owner about the change. The owner says dispatch staff were trained once and two newer staff members did not attend. This is an account to test, not a confirmed cause.

The current rollout guide assigns screen training to an authorized training colleague. The consultant and owner agree that the owner will arrange attendance for the two staff members; the training colleague will provide the approved refresher; and the reporting specialist will confirm the corrected missed-appointment definition. The consultant records those three owners and due dates, sends concise handoffs with the case reference and questions, and receives acknowledgments. The consultant does not buy a new tool or direct staffing changes.

At the agreed follow-up, the owner confirms attendance and reports that staff can now use the screen. The corrected report shows fewer misses over a comparable two-week period, but the sample is small. The consultant records the result and the owner's feedback, schedules one further check under the employer's review rule and leaves the case open. At that check, the metric remains lower and the owner reports no new customer complaint. The manager approves closure under the local rule. The final record retains the original comparison problem, the specialist correction, the action owners, the follow-up evidence and the manager's approval. It does not attribute the entire improvement to training without stronger evidence.

## Quick-use summary

- Confirm the trigger, urgency and local authority route.
- Check the report's source, date and definition before diagnosing.
- Listen to the owner; separate facts, owner account and hypothesis.
- Agree an authorized action with one owner, a measure and a review date.
- Hand off specialist questions with evidence and acknowledged ownership.
- Check the result; record closure, continuation or re-opening explicitly.

The playbook supports the bounded first-line role documented by the five-country vacancy study. Revisit its local fields whenever the agreement, brand standard, delegated authority, approved system or applicable country requirement changes.
