Management vacancies often separate “commercial” work into departmental labels. This report asks a more practical question: **how often do current management vacancies describe work across several stages of one commercial system?**

MTF Institute manually reviewed a frozen corpus of 100 distinct US management vacancy pages from eight 2026 Fortune 100 employers. We coded six non-exclusive stages: market and customer insight; proposition, product and pricing; marketing and demand generation; sales and account growth; revenue economics; and retention or customer success.

## Executive finding

Thirty-five of 100 vacancies contained at least one confirmed commercial-system signal. Thirty-one crossed two or more coded stages. Market/customer insight appeared in 25 postings, proposition/product/pricing in 23, sales/account growth in 19, retention/customer success in 14, marketing/demand generation in eight, and revenue economics in seven. Categories overlap, and these are counts of explicit vacancy language, not estimates of time spent at work.

| Commercial stage | Positive postings | Share of full sample |
|---|---:|---:|
| Any commercial-system signal | 35 | 35% |
| Two or more stages | 31 | 31% |
| Market and customer insight | 25 | 25% |
| Proposition, product and pricing | 23 | 23% |
| Marketing and demand generation | 8 | 8% |
| Sales and account growth | 19 | 19% |
| Revenue economics | 7 | 7% |
| Retention and customer success | 14 | 14% |

## Research question

Across 100 current US management vacancies from large employers, which stages of commercial-system work were explicit, how often did postings span multiple stages, and what portfolio evidence can candidates build?

## Scope and sampling frame

The unit of analysis was one public vacancy URL. The frozen sample contains 100 distinct US management vacancies captured on 10 August 2026 from Amazon, Apple, Alphabet (Google), UnitedHealth Group, McKesson, Microsoft, JPMorgan Chase and CVS Health. These employers were members of the 2026 Fortune 100. The sample was purposive and employer-uneven; it was designed as a dated, inspectable snapshot, not a random sample or complete Fortune 100 census.

The underlying corpus was first assembled for MTF Institute's management-skills research. This wave reused the same 100 URLs to answer a new cross-stage commercial-work question. We did not add or remove vacancies after seeing the commercial results.

## Coding method

An initial text rule identified candidate excerpts. Every candidate was then reviewed in context. Boilerplate, site navigation, generic internal technology language and unrelated legal or operational terms were rejected. The six codes were non-exclusive:

| Code | Operational definition |
|---|---|
| Market and customer insight | Explicit customer, market, segment, competitor, user, demand or needs evidence used in management work |
| Proposition, product and pricing | Offer, portfolio, product, service, proposition, value, pricing or go-to-market design |
| Marketing and demand generation | Campaign, acquisition, audience, brand, content, channel or lead-generation work |
| Sales and account growth | Sales, pipeline, account, partner, negotiation, channel growth or commercial execution |
| Revenue economics | Revenue, margin, profitability, monetization, unit economics, budget tied to growth or commercial forecast |
| Retention and customer success | Retention, renewal, churn, expansion, adoption, onboarding, loyalty, customer success or service recovery |

“Any commercial-system signal” required at least one confirmed code. “Cross-stage commercial work” required two or more confirmed codes in the same vacancy.

## Results by breadth

Among the 35 positive vacancies, four contained one coded stage, ten contained two, 14 contained three, five contained four and two contained five. No vacancy was coded across all six stages.

| Number of stages | Vacancies |
|---:|---:|
| 1 | 4 |
| 2 | 10 |
| 3 | 14 |
| 4 | 5 |
| 5 | 2 |

The concentration at two and three stages supports a specific interpretation: many management roles ask candidates to connect adjacent commercial decisions, but not necessarily to own an entire end-to-end system.

## Results by functional family

| Functional family | Sampled | Any signal | Two or more stages |
|---|---:|---:|---:|
| Sales, marketing and commercial | 11 | 10 | 8 |
| Product, technology and data | 24 | 14 | 13 |
| General and other management | 36 | 10 | 9 |
| Finance and financial services | 5 | 1 | 1 |
| Operations, project and supply | 15 | 0 | 0 |
| Legal, risk and governance | 8 | 0 | 0 |
| Healthcare and clinical | 1 | 0 | 0 |

These comparisons are descriptive. The functional groups and employer counts are uneven, so the table does not rank occupations or employers. Zero means that the required signal was not explicit in the captured posting under this coding method.

## Results by employer

| Employer | Sampled | Any signal | Two or more stages |
|---|---:|---:|---:|
| Alphabet (Google) | 15 | 11 | 11 |
| Amazon | 13 | 4 | 3 |
| Apple | 18 | 5 | 3 |
| CVS Health | 5 | 0 | 0 |
| JPMorgan Chase | 12 | 5 | 5 |
| McKesson | 12 | 2 | 2 |
| Microsoft | 12 | 5 | 5 |
| UnitedHealth Group | 13 | 3 | 2 |

Employer differences should not be interpreted as differences in commercial quality. The sampled titles, functions and page language vary materially.

## Interpretation

The most common pair of signals connected market/customer insight with proposition/product/pricing. Sales/account growth was also frequent, often attached to product, partnership or account leadership. Marketing/demand generation and explicit revenue economics appeared less often in this management-wide sample than the popular image of “commercial” work might suggest.

The finding matters for career evidence. A candidate does not need to claim ownership of a complete commercial organization. A stronger and more defensible approach is to show how one decision moved across two or three adjacent stages: customer evidence changed an offer; the offer changed a sales motion; the sales motion changed an economics forecast; or retention evidence changed a proposition.

## COMMERCIAL-6 practical evidence chain

Students can use the six research codes as a portfolio structure:

| Record | Question | Privacy-safe evidence |
|---|---|---|
| Market evidence | What customer or market fact changed the decision? | Sourced, anonymized insight brief |
| Offer decision | What proposition, product or pricing choice followed? | Options table with assumptions |
| Demand experiment | Which message, audience or channel hypothesis was tested? | Sanitized test plan and result |
| Sales motion | How did the account, pipeline or channel process change? | Generic stage/decision map |
| Economics bridge | What happened to revenue, margin or capacity? | Rebased calculation with synthetic values |
| Retention loop | What adoption, renewal or service evidence changed next? | Anonymized learning review |

Build one connected chain across at least two stages. For each record, show the source evidence, decision, alternative, metric, authority and limitation. Use synthetic or redacted values when employer or customer data are confidential. Never imply that simulated work was performed for a real organization.

## Limitations

This is a purposive dated snapshot, not a representative estimate of the Fortune 100, the US labor market or all management vacancies. Eight employers are included with uneven counts. Vacancy pages change and can disappear. The analysis measures explicit text, not actual job time, decision authority or hiring outcomes. Functional families were assigned for descriptive grouping. Codes overlap. Rule-assisted candidate extraction could miss implicit commercial work; manual review reduced false positives but does not eliminate judgment. The study makes no causal claim and does not rank employers, roles or credentials.

## Reproducibility and integrity

The archived supporting workbook lists all 100 sample IDs, employers, titles, source URLs, capture dates, functional families, six binary codes, stage breadth, the cross-stage flag, limited evidence excerpts and review outcomes. Full vacancy text is not redistributed. No applicant or employee personal data were collected. The final PDF and workbook are archived with one Zenodo record under CC BY 4.0.

## Practical next step

Select one target vacancy and mark the two or three commercial stages it emphasizes. Prepare one portfolio chain that proves a decision moved across those stages. Then write a resume bullet and interview story that name the evidence, your authority, the trade-off, the metric and the limitation. This is more credible than describing yourself as “commercial” without a traceable decision.
