# Chief Commercial Officer Interview Questions: Mandate, KPIs and Evidence

A Chief Commercial Officer interview should test whether a candidate can integrate market choice, proposition, pricing, marketing, sales, customer experience and revenue economics. Questions that only ask for the candidate&#039;s largest sales result can select a strong sales leader without testing the broader CCO mandate.

This guide introduces **CCO-CASE-7**, a structured interview and evidence scorecard for executive candidates and hiring committees.

## Direct answer

Ask questions across seven areas: mandate, market choices, operating model, economics, evidence, cross-functional conflict and first-90-day priorities. Require a specific situation, the candidate&#039;s decision, the data used, the trade-off, the result and the limitation. Score evidence quality separately from presentation confidence.

Score each dimension from 0 to 4: 0 for no relevant example; 1 for a generic claim; 2 for a specific action with weak evidence; 3 for a traceable decision and result; 4 for traceable evidence, a material trade-off, limitations and learning. The maximum is 28.

## Question 1: define the mandate

Ask: **Which commercial decisions should the CCO own, which should be shared and which should remain with another executive?**

Listen for boundaries around pricing, product roadmap, marketing spend, sales capacity, contracts, customer experience, revenue recognition and operating delivery. A credible answer names who can decide, who must be consulted and how disagreements reach the executive team.

## Question 2: test market selection

Ask: **Tell us about a segment, channel or offer you chose not to pursue. What evidence supported that decision?**

Strong answers show that strategy allocates scarce resources. The candidate should distinguish market attractiveness from the firm&#039;s ability to win and serve profitably.

## Question 3: inspect handoffs

Ask: **Where did the commercial system lose customers or forecast quality between functions, and how did you repair the handoff?**

Require definitions for qualified demand, opportunity stage, sales acceptance, implementation readiness and retention risk. A new dashboard without common definitions is not an operating-model repair.

## Question 4: challenge growth quality

Ask: **Give an example where the highest-revenue option was not the best decision.**

The answer should connect growth with gross margin, contribution, payback, retention, cash collection, concentration, service capacity or risk. It should also explain what would have changed the decision.

## Question 5: test evidence discipline

Ask: **Which commercial assumption did you revise after reviewing customer, funnel or financial evidence?**

Look for data provenance, denominator discipline, segment differences and uncertainty. Reject answers that describe every result as a success or attribute a complex outcome to one action without a credible comparison.

## Question 6: examine executive conflict

Ask: **Describe a disagreement with finance, product or operations that changed a commercial plan.**

The goal is not harmony at any cost. It is evidence that the candidate can surface constraints, preserve decision rights, revise an assumption and maintain a working relationship.

## Question 7: stage the first 90 days

Ask: **What would you diagnose before changing targets, territories, incentives, positioning or team structure?**

A disciplined sequence often includes mandate confirmation, customer and segment evidence, commercial definitions, funnel and retention baselines, unit economics, capacity constraints, talent review and a small number of decision experiments.

## A 45-minute case exercise

Give every finalist the same two-page fictional brief: pipeline has grown 30%, win rate has fallen, gross margin is down, onboarding delays are rising and finance disputes the forecast. Ask for a 10-minute diagnosis, three priority questions, one decision to defer, one immediate control and a 30-day evidence plan.
